Control commands for external standard speakers (HEOS)

I have configured my multiroom system (HEOS in my case, I imagine SONOS would be similar) as an the standard speaker for the room the Echo is in. Until recently (about a month ago) I was able to control the music just by basic command like pause/play/volume up/skip... apparently they were just sent to HEOS no matter what and it worked like a charm.
Somehow that has changed - now the same commands only work if the playback has originally been started by Alexa.
If I start the playback e.g. using the remote or the HEOS app Alexa won’t control the Heos speaker anymore - it will e.g. increase the volume of the echo instead. I will get the volume commands by explicitly saying the name of the (supposedly standard) speaker. However, controling playback e.g. using skip, play, etc won’t work at all. Alexa will ask what music I want to hear.
Anyone having similar issues? Any ideas or solutions?
